What a Coach Does
A business coach for mortgage brokers works on the business, not in it. Where an aggregator BDM focuses on lodgments and compliance, a business coach focuses on the structures, leadership habits, profit levers and lead generation systems that determine whether your brokerage grows, stalls or burns you out. The work covers business structure, leadership development, profit strategy and lead generation.
A mentor shares what worked for them. A business coach works on what will work for you — and holds you accountable. Industry mentors are experienced brokers whose value is in pattern recognition. A coach builds transferable frameworks — systems, leadership capability, and business structure — that apply regardless of your niche, aggregator, or market conditions. A coaching engagement is a structured process with defined goals, measurable checkpoints, and accountability.
Stephen is the only business coach working in the Australian mortgage industry who actively coaches businesses in other industries and countries — including HVAC businesses in the United States and real estate firms in Singapore. Cross-industry experience helps identify blind spots: most industries, including mortgage broking, develop standard practices that are familiar but not always the most effective. Broker clients get operational frameworks from service industries with more developed systems thinking, leadership practices from markets with fiercer talent competition, and profit improvement strategies proven outside the broker echo chamber.
In the first 60-90 days: clarity on bottlenecks, a restructured week with protected time, and an initial team or workflow change. By months 3-6: measurable improvement in team performance, clearer leadership, and usually a visible shift in profitability. By 12 months: reclaimed time, a more independent team, and a clearer picture of the business being built. Sustainable change takes time because you’re changing habits, team dynamics, and systems — not just strategies.
Most brokers start noticing meaningful change within four to eight weeks. Weeks 1-4: diagnosis and quick wins — identify top constraints and make at least one change that creates immediate relief. Months 2-3: structural changes take hold. Months 4-6: leadership development compounds — your team performs differently because you’re leading differently. Months 6-12: profit and sustainability reflect the structural work. The fastest results come to those who apply the frameworks between sessions.
Probably, if you are an established broker principal who is growing but feels like the business is growing you. Stephen’s clients are past the survival stage and stuck at a ceiling: revenue is reasonable and settlements are happening, but time is scarce, team performance is inconsistent and the business still depends on the principal. He is not the right fit for first-year brokers who mainly need industry mentoring, or for anyone after a quick-fix marketing solution. A CPA background, deep specialisation in Australian finance, and active cross-industry coaching are what he brings that most coaches do not.
Scaling & Capacity
Scaling without burning out requires replacing effort with systems. Most brokers scale by working harder — more hours, more loans, more personal involvement. That approach hits a hard ceiling. The sustainable path requires documented processes for every stage of the loan journey, a team structure where people have genuine ownership, and a leadership rhythm with weekly check-ins, clear priorities, and a decision-making framework. Burning out is not a productivity problem — it’s a structural problem.
Most mortgage brokers hit a revenue ceiling because their income is directly tied to their personal output. When you run out of hours, you run out of growth. For solo operators: the ceiling breaks when you hire correctly. For small team principals: when you stop being the default decision-maker. For growing brokerages: when you shift from managing people to leading them, and when financial reporting is detailed enough to show where margin is lost. Breaking the ceiling is never about writing more loans — it’s about building a business that can write more without proportionally more of you.
You’re the bottleneck when every decision, every complex problem, and every key client relationship flows through you. The solution: document your decision logic so others can make calls you currently feel only you can make; identify which client touchpoints genuinely require you versus which just feel like they do; and build a culture where team members bring proposed solutions alongside problems. The goal is not to remove yourself — it’s to make your involvement a choice rather than a necessity.
Most communication problems in small brokerages are structure problems, not personality problems. Three changes do more than any soft skills training: a weekly team meeting with a consistent agenda covering priorities, blockers and the decisions that need your input; a regular feedback conversation with each team member, monthly at minimum; and clear channels, so email is for documentation, messaging is for quick questions, and there is a protocol for what genuinely warrants interrupting the principal. Extended DISC profiling also helps principals see friction as a style mismatch rather than a commitment problem.
A referral pipeline is built on depth of relationship, not volume of contacts. Identify the three to five highest-value referral relationships — accountants, financial planners, buyers agents — and invest disproportionately in those. Add a systematic client touchpoint process, because most brokers do a good job at settlement and then disappear. Give referral partners a proposition they can describe in one sentence, and build social proof they can point to. The most durable pipelines come from the quality of the client experience you deliver.
Industry & Timing
Since 1 July 2026, super is paid with wages. If your payroll hasn’t changed, fix it now. For brokerage principals who employ staff: super becomes an immediate payroll cost, not a deferred one. Review your payroll system to confirm it can handle the new frequency, reassess your operating cash flow buffer, and get advice on how the rules apply if you have contractors or sub-brokers rather than employees.
AI should handle information, not relationship. It is genuinely useful for drafting communications, preparing application notes and cutting admin time, but clients do not refer their broker because the technology was smart. They refer because they felt looked after at a stressful time. Use AI for preparation rather than delivery, protect the high-touch moments — the first conversation, the difficult news call, the settlement check-in — and set one standard for how the team uses it. The time AI buys back should go into relationship, strategy and leadership work.
The channel now writes 81% of all new residential home loans (MFAA, March 2026 quarter), and that dominance brings more competition, scrutiny and risk. Five challenges stand out: fraud exposure and bulk accreditation suspensions, ASIC’s first best interests duty monitoring exercise since 2021, trail book volatility when the rate cycle turns and a refinance wave follows, talent and team building beyond one or two people, and using AI without eroding client trust. The brokers who navigate them are the ones treating the practice as a business.
