Cut Costs but Still Struggling? Here’s Why

I get it. Costs are up, revenue is flat, and the safest move feels like hunkering down and waiting for the market to turn.

Understandable. Also risky.

Cutting costs feels like control. You can’t change interest rates or what clients are willing to spend. But you can cancel a subscription, hold off on a hire and trim the marketing budget. It feels like you’re doing something.

But if you’ve already cut and you’re still struggling, cutting more won’t fix it.

Three problems with waiting it out

1. Your costs go up every year, whether you grow or not

Rent, wages, insurance and software all rise each year. They don’t wait for your revenue to catch up.

Here’s a simple example:

  • Revenue is $500,000 and costs are $400,000, so profit is $100,000.
  • Costs rise 5% to $420,000. Revenue stays flat. Profit drops to $80,000.
  • Another year at 5% takes costs to $441,000. Profit drops to $59,000.

A 5% rise in costs took 41% of your profit in two years, and you didn’t do anything wrong. Standing still isn’t standing still. It’s going backwards, one year at a time.

2. Your best people need somewhere to go

Good people want to grow. If the business isn’t growing, there’s no new role, no bigger client book and no pay rise to offer them. So they find it somewhere else, and you lose the person you can least afford to replace.

3. Your clients’ expectations keep rising

Clients expect faster answers, clearer updates and better service every year. For a broker, that means quick replies, regular updates on the application and a smooth run from first call to settlement. If you’re standing still, someone else will meet those expectations, and your next referral goes to them.

Why cutting costs alone won’t save you

You can only cut so far. There’s a floor under every cost-cutting plan. There’s no ceiling on growth.

If you’ve cut costs and you’re still struggling, cost isn’t the problem. It’s something cost-cutting can’t reach. These are the reasons I see most:

  • Thin margins. You’re busy, but too much of your work earns too little.
  • Leads that don’t convert. Enquiries come in, but too few become clients.
  • One source of work. When one referral partner goes quiet, so does your pipeline.
  • Your time in the wrong place. You’re doing work someone else could do, instead of the work only you can do.
  • Money leaking out. Clawbacks, rework and slow follow-up cost more than most owners think.

Growth is the only answer that protects everyone

Growth is the only solution that keeps your team employed, your family secure and your clients well served.

  • Your team gets a reason to stay.
  • Your family gets an income that keeps up with your costs.
  • Your clients get the service they expect, from you and not a competitor.

That doesn’t mean spending big. It means finding the one thing holding your business back and fixing that first. I wrote about what waiting costs you in the hidden cost of holding on in a tough market.

A question to sit with

If you’ve already cut costs, what’s the real reason you’re still struggling?

If you can’t answer that in one sentence, that’s the first thing to fix.
